A weekly scorecard review in your Level 10 Meeting™ should take no more than five minutes. If your review is dragging on, it is because your team is violating a core rule of the EOS® process: you are discussing the numbers instead of just reporting them.

To run a highly disciplined scorecard review, you must follow a strict protocol. The Integrator or the person running the meeting reads the metrics down the list. The owner of each metric states whether the number is on track or off track. They do not give excuses, they do not explain why, and they do not tell a story about how hard they worked.

If a number is green, you move to the next line immediately. No self-congratulations are needed.

If a number is red, the owner simply says off track. The meeting leader drops that item down to the Issues list. Do not allow anyone to start solving the problem, explaining the market, or blaming another department. The only allowed discussion is a quick clarification of the number itself if someone did not understand it.

By dropping red numbers straight to the Issues list, you preserve your scorecard review time. You will solve those problems later in the meeting during the IDS® portion, where you have dedicated time to identify, discuss, and solve them. Keep your scorecard review fast, objective, and completely free of storytelling.
