When reviewing our weekly Scorecard in the Level 10 Meeting™, our leadership team constantly gets sucked into problem-solving missed numbers instead of just reporting the score. How do we train the team to identify off-track metrics in under five minutes without slipping into premature discussion?
The Scorecard review in your Level 10 Meeting™ exists to do exactly one thing: identify what is off track so it can be solved later in the meeting. It is not the time to diagnose, rationalize, or fix problems. When a team spends fifteen minutes debating why a number is red, they starve the rest of the meeting of time needed for Rocks, customer headlines, and deep IDS®.
The discipline comes down to strict verbal protocol enforced ruthlessly by the Integrator.
The Integrator reads down the list: metric name, owner, and goal. The owner responds with exactly two words: the actual number and whether it is on track or off track. For example: Seventy-two, off track.
The moment the owner says, "Seventy-two, off track, but let me explain what happened with the vendor," the Integrator must cut them off immediately. The response from the Integrator is: "Drop it to the Issues List or let it ride?"
If the number is dropped to the Issues List, write it down on the list with zero editorializing and keep moving down the Scorecard. If the owner says it will correct next week and needs no leadership action, move on.
Train your leadership team to understand that putting an issue on the list is not a reprimand. It is simply securing a place on the agenda to solve the root cause during the sixty minutes dedicated to IDS®. Enforce this cadence for three consecutive weeks, and your Scorecard review will consistently finish in under three minutes.
