The scorecard review in your weekly Level 10 Meeting™ is designed to be a quick pulse check, not a discussion or problem-solving session. If your team is spending fifteen minutes debating the numbers, you are doing it wrong. You must enforce a strict, disciplined process to keep this section under five minutes.

First, adopt a hard rule: the person owning the metric reads the name of the measurable, the target, and the actual number. There is absolutely no commentary allowed during this phase. Do not explain why a number was missed, do not apologize, and do not start brainstorming solutions. If a number is on target, move to the next.

Second, if a number is missed and drops into the red, the owner of that seat simply says, Drop it to IDS. The Integrator or the meeting scribe immediately adds that metric to the Issues List. You do not discuss it right then. You keep moving down the scorecard. You will solve the issue during the IDS™ portion of the meeting, where you have dedicated time to identify, discuss, and solve the root cause.

Third, look at the thirteen-week trend line. A single red week might just be an anomaly, but three consecutive red weeks indicate a trend that requires a Rock or an issue to resolve. By keeping the review phase entirely focused on identifying misses rather than solving them, you will easily complete the scorecard review in under five minutes and protect the integrity of your meeting agenda.
