Our Director of Human Resources has steadily accumulated office facilities, payroll processing, IT equipment logistics, and corporate event planning, leaving no time for talent development or performance management. How do we identify and reverse seat creep across our leadership team?
Seat creep happens when capable, helpful leaders say yes to urgent tactical tasks that have no clear owner. Over time, administrative debris smothers their core operational responsibilities, transforming high-level strategic directors into overworked generalists.
To fix this, conduct a seat audit during your next Quarterly Planning session. Pull up the Accountability Chart and compare each leader's defined five roles against their actual weekly calendar.
Have each leader list every recurring activity they manage. You will quickly see that twenty to forty percent of their time is spent on secondary tasks that do not belong to their five roles. In the case of your HR Director, roles like talent development, culture stewardship, and performance management are being neglected to fix printer leases and track laptop shipments.
Once the clutter is visible, use the Delegate and Elevate™ tool. Sort the non-core activities into four quadrants based on love/like versus skill. Anything that falls outside the HR Director's five roles must be stripped out and redistributed using three methods:
- Automate: Use modern AI tools and automated software to handle repetitive tasks like payroll onboarding, equipment ordering, or facility maintenance tickets.
- Outsource: Hand peripheral functions like benefits administration or hardware provisioning to specialized third-party providers.
- Reassign: Move legitimate internal duties to the correct seats. If facilities logistics belongs under Operations, place it there formally with an assigned coordinator.
Re-establish strict boundaries around the HR Director seat. Their Scorecard metrics must reflect their true core roles, not their willingness to catch falling operational balls.
