Our executive team defaults to tracking trailing financial numbers like monthly revenue and gross margin on our Scorecard. How do we reverse-engineer those lagging results into weekly leading indicators?
Revenue and gross margin are the ultimate lagging indicators. By the time monthly financials arrive from your accounting team, the underlying activities that generated those results took place thirty, sixty, or ninety days prior. You cannot manage results; you can only manage the behaviors that produce them.
To reverse-engineer lagging financial results into weekly leading indicators, trace your revenue engine backward step by step:
- Identify the final financial outcome you want to hit, such as quarterly closed revenue.
- Ask what must occur immediately prior to that outcome. The answer is typically signed proposals or contracts.
- Ask what drives signed proposals. That might be qualified discovery calls or completed on-site assessments.
- Ask what activity drives those assessments. That is usually outbound sales outreach or high-intent inbound inquiries.
The leading indicator is the earliest measurable activity in that chain that your team directly controls every single week. For sales, that might be first-time client meetings booked. For gross margin, it might be project scope change orders signed before out-of-scope work begins.
When you build a Scorecard of genuine leading indicators, you gain the ability to predict the future. If your weekly leading numbers stay green for twelve weeks, the lagging financial numbers will follow. If your leading numbers go red, you have time to fix the underlying problem before it drains cash from your bank account.
