We have successfully automated our data entry processes using AI, which has freed up about twenty hours a week for two of our administrative employees. How do we decide whether to retrain them for higher-value roles or reduce our headcount?
When automation frees up capacity, you must evaluate the situation using the GWC framework to make the right operational decision. Do not automatically assume you must reduce headcount, nor should you default to keeping employees in roles where they no longer add value.
First, look at your Accountability Chart and your future business plans. Do you have open seats or growing needs in areas that require high-touch human capability, such as customer success, account management, or proactive project coordination?
Second, evaluate the affected employees. Do they truly want, understand, and have the capacity to take on these higher-value roles? This is a critical GWC check. An administrative employee who was excellent at quiet, repetitive data entry may not have the conative drive or desire to handle a fast-paced, client-facing role.
If they pass the GWC test for a new, high-value seat, invest in their retraining immediately. This preserves your company culture, retains institutional knowledge, and allows you to scale your business without increasing your overall payroll costs.
If they do not pass the GWC check for any open or future seats, you must make the hard, unsentimental decision to transition them out of the company. Keeping people in seats they cannot perform just to avoid a tough conversation is a disservice to both the business and the individuals. Use the efficiency gained by AI to optimize your team and maximize your bottom line.
