Modern workflow software and automated data feeds have eliminated the core responsibilities of our Billing and Order Processing Supervisor seat. How do we retire an obsolete seat from the Accountability Chart when an employee is currently sitting in it?

Retiring an obsolete seat is an essential part of keeping your business efficient, modern, and exit-ready. When technology or process improvements eliminate the need for a specific function, preserving the seat out of sentimental attachment creates unnecessary payroll drag and confuses operational accountability.

The process begins during your quarterly or annual planning session. Review your Accountability Chart purely through the lens of what the business requires over the next twelve months to hit its V/TO® targets. If order processing, manual billing reconciliations, and data entry have been automated into your ERP or core software, the five roles of that legacy seat no longer generate business value. The seat must be removed from the chart.

Once the chart is updated, sit down with the employee currently in that box. Be direct about the structural change. Explain that technological evolution has automated their historical duties, which means the seat itself is being retired from the company. Do not apologize for modernizing the business, but treat the person with total respect.

Assess the employee using your Core Values and GWC. If they embody your values and possess strong analytical or communication abilities, review the open or capacity-constrained seats across the company. They may have full GWC to step into customer success, procurement management, or implementation onboarding.

If there is a genuine seat fit that supports company growth, offer them the opportunity to transition and train for the new roles. If there is no seat where they have GWC, offer a clean, generous severance package. Keeping an obsolete seat on the chart corrupts the discipline of structure before people.
