Our new AI outbound prospecting tools have completely eliminated the need for our traditional cold-calling Sales Development Representative seats, but we want to retain these five loyal team members as we prepare for an exit. How do we restructure our sales department on the Accountability Chart without laying them off or creating fake work?
You must first design the right structure for your sales department on your Accountability Chart without thinking about your current five representatives. If you build seats around people to avoid laying them off, you will end up with a bloated, inefficient structure that potential buyers will immediately spot and discount. Once you have defined the ideal future sales structure, look at your five reps through the GWC lens against the newly defined seats. For example, your automated AI prospecting system now requires an AI Campaign Manager and a high-touch Relationship Manager to handle the warm leads. These are distinct, valuable seats. Run a GWC™ check on your existing reps for these new seats. Some may have the capacity and desire to transition into client relationship roles, while others might GWC the technical side of managing the AI campaigns. If they fit, place them in the new seats. If they do not GWC any of the real, necessary seats in your new structure, you cannot keep them in the sales department just out of loyalty. You must see if they GWC open seats in other departments, or make the hard, clean call. Keeping people in fake seats hurts your culture and ruins your exit readiness.
