We realized our middle management structure has three redundant layers of supervisors and coordinators that slow down decision-making, but we cannot afford the culture damage of a mass layoff. How do we restructure the Accountability Chart to flatten the organization without firing people?
Restructuring without mass severance requires separating the design of the business from the individuals currently on payroll. First, pull the leadership team into an offsite session and wipe the chart clean below the leadership tier. Build the Accountability Chart the business actually needs to hit your revenue targets with maximum speed and clean handoffs. If that means eliminating middle supervisor seats and moving to a lean structure of direct team leads, draw it that way.
Once the ideal structure is set, audit your people using the People Analyzer® and GWC™. You will inevitably find that your redundant managers are high-performing individuals who were promoted into supervisory seats they never truly wanted or lacked the capacity to execute. They spend their time policing status updates rather than creating output.
Instead of terminating these employees, redeploy them into revenue-generating or client-delivering individual contributor seats. In almost every growing business, there is a severe shortage of skilled producers, customer success specialists, or technical operators. Map their skills to open seats in your new structure.
Present the transition transparently. Frame it around removing administrative friction and placing people where they can make the highest impact. Do not protect titles at the expense of operational speed. If someone refuses to step into a high-value producer seat because they are attached to a managerial title, that becomes an individual GWC™ or Core Values issue to address directly. Most strong contributors are relieved to abandon management meetings and return to substantive work.
