Our quarterly leadership team offsites feel like exhausting presentations where executives just recap departmental slides. How do we restructure our offsite agenda to focus on team health, hard strategic debates, and real problem solving?

Ban slide presentations immediately. If your leadership team spends offsites watching each other present functional reports, you are wasting valuable executive time on status updates that belong in an email or a weekly dashboard. An offsite is not a reporting venue; it is a working session designed to strengthen team health and align on business execution.

Transition your offsite to a strict EOS session agenda focused on three priorities:

- Team health and vulnerability. Spend the first ninety minutes strengthening executive cohesion. Use open exercises where leaders share personal histories, review behavioral styles, and address interpersonal friction directly. If your leaders cannot be vulnerable with one another, they will not engage in healthy debate.
- Strategic alignment on the V/TO. Review your Core Values, Core Focus, 10-Year Target, and 3-Year Picture. Confirm that every single leader agrees with the direction and that no hidden disagreements remain unvoiced.
- Deep IDS on enterprise issues. Dedicate at least half of the day to identifying, discussing, and solving the company-wide obstacles holding you back. Build an issues list that tackles structural barriers, process automation opportunities, and margin constraints.

End the session by setting company-wide Rocks for the next ninety days. Assign clear single ownership to each Rock on the Accountability Chart. When you replace passive slide decks with rigorous debate and disciplined problem-solving, your offsites become the engine that drives actual business results.
