Our Head of Operations suddenly resigned, leaving a massive functional void right as we entered a high-stakes quarter. How do we restructure the leadership team Accountability Chart temporarily without burning out the remaining executives?
When a key seat empties overnight, panic usually leads to an immediate mistake: dumping the entire departed leader workload onto the Integrator or carving it up randomly among peers. This burns out your remaining leadership team and derails critical quarterly Rocks.
You must stabilize the seat structurally, not through heroics.
Call an emergency session with your leadership team and put your Accountability Chart on the wall. Open up the five core roles of the vacant seat. Do not look at daily tasks yet; look strictly at the high-level functional responsibilities. Determine which roles are critical to business survival this quarter and which can be paused.
Next, redistribute only the survival roles among the existing leaders based on capability, not title. If your Integrator must temporarily absorb direct operational oversight, offload their secondary duties to others. Every executive who absorbs a critical functional responsibility must drop one of their own non-essential Rocks. You cannot add operational weight without removing strategic burden.
Finally, update your Level 10 Meeting Scorecard to reflect who owns which numbers during the interim period. Set a strict deadline for hiring or permanently backfilling the seat, usually within sixty to ninety days. Communicate the temporary structure clearly to middle managers so staff know who owns final decisions. When the team sees that the void is managed through deliberate role assignment rather than disorganized chaos, execution stays on track.
