We are pivoting our service business to an AI-enabled SaaS model, and our current leadership team seats no longer fit our needs. How do we restructure the Accountability Chart without causing a mass revolt?
Pivoting your business model requires a complete redesign of your Accountability Chart, and you must prepare for some friction. The biggest mistake founders make during a pivot is trying to fit their existing people into a new business model out of loyalty. You must design the organization for the future, not for the people you currently have. Start by blanking out the whiteboard. Forget about your current team members, their titles, and their feelings. Focus solely on the structure your new SaaS model requires to hit your three year vision. Define the key seats, such as product development, automated customer success, and digital marketing, and outline the top five roles for each seat. Once the new Accountability Chart is built, evaluate your existing leadership team against the new seats using the GWC™ framework. Be honest about whether your current leaders have the capacity to run these new, highly technical seats. Some of your long term leaders may no longer GWC™ the strategic requirements of the new model, and you must accept that they will need to be transitioned. Present the new chart to the team as a business necessity, not a personal critique. Explain the strategic rationale behind the new structure and walk them through the evaluation process. By keeping the focus on the health of the business and applying the tool objectively, you minimize personal politics and ensure you have the right minds in the right seats.
