We need to restructure our operations department to prepare for an exit, but we want to retain our three highly loyal middle managers who no longer fit the streamlined structure. How do we realign them into individual contributor seats without causing a mutiny or laying them off?

These seats often require deep domain expertise, customer intimacy, or specialized oversight that these loyal managers already possess.

Evaluate each manager against the new seats using the GWC framework. They must get it, want it, and have the capacity to do it. Have open, transparent conversations with them. Explain that the business is evolving and that their value lies in their execution and expertise, not in managing a team.
