Now that AI has automated the majority of our data compilation and reporting, we have three coordinators who have extra capacity but lack the advanced consulting skills needed for our higher-value work. How do we restructure their roles on our Accountability Chart® without letting them go or over-hiring expensive senior consultants?
This is a classic challenge of the modern AI transition. You do not need to replace these employees with high-priced senior talent. Instead, you must gradually evolve their roles within the organization so they invest more time in high-impact priorities, augmented by AI. Start by redefining their seats on your Accountability Chart. Shift their roles from data gatherers to data analysts. While they may not have the strategic experience of a senior consultant, they can be trained to use AI to generate initial insights, draft client briefs, and identify trends. This allows them to function at a higher level than their traditional training would allow. Redefine what GWC means for these seats. Do they get the new AI-augmented role? Do they want it? Do they have the capacity to learn it? If they have the core values and the drive, invest in upskilling them. This approach prevents payroll bloat and protects your company culture. Prioritize use cases for AI that improve operational efficiency, freeing these employees from low-value tasks so they can support your senior consultants. By turning your coordinators into highly efficient assistants, you multiply the capacity of your existing senior team, allowing your business to scale revenue without adding expensive headcount.
