My Integrator and I are experiencing major friction because she feels like she is just my glorified assistant rather than a true partner running daily operations. This is a classic Visionary and Integrator bottleneck that stalls scaling companies and kills team morale. When you bypass your Integrator, you teach the team that the Accountability Chart does not matter and that you are still the ultimate bottleneck for every decision.
To fix this, you must first clarify the distinct roles of the Visionary and the Integrator. The Visionary is focused on the future, big ideas, culture, and key relationships. The Integrator is focused on execution, harmonizing the leadership team, and running the daily operations of the business.
You must commit to a strict communication policy. If a team member comes to you with an operational issue, you must redirect them to the Integrator. If you have a brilliant new idea, you must bring it to your weekly Same-Page Meeting with your Integrator, not directly to the department heads. Do not unleash your ideas on the team without your Integrator filtering them first.
In your weekly Same-Page Meeting, you and your Integrator must run an IDS session on this specific friction. Agree on the boundaries of her decision-making authority. Once you define these boundaries, you must publicly back her decisions, even when you do not fully agree with the tactical execution. This builds her credibility with the team and allows her to truly own her seat, which is essential if you want to build a self-sustaining business that can eventually execute a clean, high-value exit.
