The annual offsite is the perfect venue to force this issue to the surface and finally put it to bed. To resolve this, you must structure your offsite agenda to tackle this issue first. Do not bury it at the end of the day when everyone is exhausted. Dedicate a continuous three-hour block of time solely to this problem. Begin the session by calling out the artificial harmony. State clearly that the team has been avoiding this discussion and that you will not leave the room until a decision is made. This sets the expectation for raw, honest debate. Use the IDS process with absolute discipline. Spend eighty percent of your time on the Identify step. Ensure everyone states their true perspective without interruption. Only when the root cause is entirely exposed do you move to Discuss and Solve. By forcing the team to engage in healthy conflict in a neutral offsite environment, you will break the deadlock and align on a clear path forward.
