Our leadership team scorecard has several metrics where the data collection requires input from multiple junior staff members across different offices. The seat owner on our Accountability Chart keeps reporting late or incomplete data because they say they are waiting on others. How do we resolve this data-gathering bottleneck so our scorecard is always complete before our weekly Level 10 Meeting™?
A scorecard is useless if the data is not ready before your Level 10 Meeting™ begins. When a leadership team member reports late or incomplete numbers because they are waiting on junior staff, they are failing to manage their seat on the Accountability Chart. To resolve this data-gathering bottleneck, the leader who owns the scorecard row must realize they are accountable for the number being present and accurate, regardless of who compiles it. If they rely on junior staff to gather the data, they must build a reliable process with clear deadlines. Establish a strict rule: all weekly scorecard data must be fully updated by a set day and time, such as Monday at noon, for a Tuesday morning meeting. This gives the leader time to review the numbers and prepare before the meeting. If a junior staff member misses their deadline to provide the data, that is an internal management issue for the leader to solve, not an excuse to bring to the leadership team. The leader must work with their team to automate the data collection or establish individual measurables for those junior employees to ensure they input their numbers on time. By holding the leadership seat owner strictly accountable for the presence of the data, you eliminate the weekly finger-pointing. The scorecard becomes a reliable tool, and your team can focus on solving business issues instead of chasing down spreadsheets.
