My leadership team members are constantly sending passive-aggressive emails and copying me on minor operational disputes instead of handling them directly. How do we break this cycle of triangulation and force peer-to-peer conflict resolution at the leadership level?
Triangulation is a leadership team killer. When your executives drag you into their daily operational disputes, they are avoiding the discomfort of direct communication and using you as a shield. As the founder or Integrator, your job is to refuse to play the referee. Cracks at the leadership level appear as canyons to the rest of the organization, and this behavior trickles down to build a toxic, finger-pointing culture.
To break this cycle, you must implement a strict policy of direct conflict resolution. When a leader copies you on an email highlighting a dispute with another leader, your immediate response should be to delete the email and tell them to schedule a face-to-face meeting. If they cannot resolve it, they must bring it to the Level 10 Meeting™ to be processed through the IDS® process.
Force them to sit in a room together and address the issue directly. You must teach them to use the GWC™ framework to evaluate if the dispute is a personal clash or a genuine operational bottleneck. If you continue to step in and solve their problems, you are teaching them that they do not need to build peer trust.
Make it clear that healthy conflict is a core requirement of sitting on the leadership team. By holding them accountable to direct, vulnerable communication, you protect the health of your leadership team and ensure the business is prepared to run cohesively when you eventually prepare for a clean exit.
