When we hit a deadlock on a major strategic decision during our offsites, my leadership team looks to me to make the final call, which defeats the purpose of collaborative leadership. How do we resolve ties and reach true consensus without me playing the dictator?

Having the owner make every final call is not leadership development, it is dependency. If your team cannot resolve disagreements without you playing referee, they will never have the autonomy required to run the company without you or prepare it for a clean exit.

To break this habit, you must establish clear rules for decision-making. First, look at your Accountability Chart. Every seat must have clearly defined roles. If a deadlock occurs, the person who owns that specific seat on the Accountability Chart has the final decision-making authority, not you.

If the issue crosses multiple departments, the Integrator is the tie-breaker, not the Visionary. The Integrator is responsible for harmonizing the leadership team and driving execution. As the owner or Visionary, you must resist the urge to step in and override the Integrator.

During your quarterly offsites, use the IDS process to work through the deadlock. Ensure everyone has had a chance to voice their perspective. Once all arguments have been heard, push the seat owner or the Integrator to make the call.

Your role as the founder is to support the decision once it is made, even if you do not agree with it one hundred percent. This builds the team's confidence and teaches them to own the outcomes of their decisions.
