Our leadership team has very strong personalities who love to debate, which results in us getting hopelessly stuck in the Discuss phase of IDS for forty-five minutes on a single issue. How does the facilitator transition the team from endless discussion into a hard, actionable Solve?
When high-conflict teams with strong personalities get stuck in the Discuss phase, it is usually because they are repeating the same points, trying to win an argument, or solving the wrong problem. The Discuss phase of IDS should be focused, healthy debate, not an endless circle of opinions.
To break this paralysis, the facilitator must step in as soon as they hear a point being made for the second or third time. The facilitator must say: We are starting to repeat ourselves. What are we trying to solve?
At this point, the facilitator should steer the team toward the Solve phase by asking the owner of the issue or the primary stakeholders for options. Frame the transition by asking: What are the two or three viable solutions we can choose from right now?
Once the options are on the table, push for a decision. If the team cannot agree, remember that the Integrator has the ultimate authority to make the final call to keep the company moving forward.
Once a solution is chosen, the facilitator must immediately translate it into one or more specific, trackable To-Dos on the list. Assign a clear owner and a deadline. By aggressively cutting off repetitive debate and forcing the team to focus on the next physical action step, you protect your meeting energy and ensure you resolve issues permanently rather than just talking about them.
