Two senior partners in our professional services firm currently co-lead our delivery division, and our project managers constantly get conflicting directives from them. Why does EOS forbid two names in one seat, and how do we dismantle this co-director arrangement without pushing one partner out the door?
When two people are accountable for one seat, nobody is accountable. In a co-director setup, decisions stall while the partners debate, or team members go seat-shopping, asking Partner A when Partner B tells them no. Accountability requires a single neck to wring. One person must own the metrics, the quarterly Rocks, and the ultimate decisions for that seat.
To resolve this without losing a partner, separate delivery into two distinct operational functions. Analyze the five core roles currently crammed into your Delivery seat and split them logically along your real operational seam:
- Split by technical standards versus project execution. One partner takes the Quality and Technical Standards seat, owning methodology, quality control, training, and complex problem resolution. The other partner takes the Delivery Operations seat, owning scheduling, resource allocation, gross margin profitability, and team LMA.
- Split by client segments or service lines. If your firm has distinct practice areas, create two separate delivery seats reporting to your Integrator, each owning end-to-end delivery for their specific vertical.
If neither split fits and you genuinely require only one Head of Delivery seat, the partners must make a mature choice. One partner takes the Head of Delivery seat on the leadership team. The other partner steps into a dedicated Senior Technical Specialist or Major Client Strategy seat where their billable expertise directly drives revenue.
Both partners maintain equal equity value, profit distributions, and board influence. But on the operational Accountability Chart, there can only be one name in the seat. Pick one, hold them accountable, and free the other to generate value where they excel.
