Our head of operations insists they cannot hit their weekly fulfillment target because the sales team is sending over incomplete order specifications. How do we resolve cross-departmental dependency issues on our weekly scorecard without letting seat owners off the hook?

This is a classic organizational bottleneck that frequently derails leadership teams. When a seat owner blames another department for their missed scorecard numbers, they are pointing to a real process breakdown, but they are using it as an excuse to dodge individual accountability.

You must maintain the rule that the seat owner is fully accountable for their scorecard number, period. However, you must also use your Level 10 Meeting™ to IDS™ this issue and fix the underlying process.

First, look at your Accountability Chart. If the head of operations cannot fulfill orders because the sales team is passing bad data, the handoff process is broken. The solution is not to lower the operations target or accept the excuse. The solution is to create a gatekeeper metric.

Add a new measurable to the sales seat scorecard: the percentage of clean order handoffs. A handoff is only clean if it contains one hundred percent of the required specifications. If sales submits an incomplete order, it counts as a miss for the sales seat.

Simultaneously, the operations seat must track the percentage of orders rejected at handoff. This clearly isolates where the bottleneck is occurring. If the sales seat is hitting their clean handoff target and operations is still missing their fulfillment target, the operations head has nowhere to hide and must address their internal team performance.

By structuring your metrics to measure the handoff points between seats, you resolve cross-departmental friction objectively and drive true accountability across your entire leadership team.
