If we realize midway through our engagement that one of our leadership team members does not GWC their seat, how do we handle replacing them without disrupting our session momentum?
Realizing that a leadership team member does not GWC™ their seat is one of the most common and difficult breakthroughs that occurs during an EOS® implementation. While it can feel disruptive to make a structural change in the middle of our twenty four month engagement, delaying the decision will cause far more damage to your business.
If we identify a people issue during our sessions, we do not ignore it to maintain a false sense of harmony. We use the tools to address the issue head on. If a leader lacks the capacity, understanding, or desire to excel in their seat, or if they do not align with your core values, we must resolve that issue during our quarterly planning.
If you need to replace a team member, we will adapt our upcoming sessions to accommodate the transition. The new leader can step into the next scheduled Quarterly or Annual session. We will run a brief orientation to get them up to speed on our current V/TO® and Rocks.
My recommendation is to make the hard people decision as soon as the data and your gut tell you it is necessary. Keeping the wrong person in a leadership seat out of fear of disrupting our session momentum only compromises the trust and open communication of the entire team. The EOS® process is designed to highlight these gaps so you can build a stronger, healthier team.
