Our quarterly Rocks are consistently going off-track because of unexpected operational emergencies that arise mid-week. How do we use our weekly Level 10 Meeting to address these capacity constraints before our quarterly goals are a total loss?

When your quarterly Rocks are slipping, the worst thing you can do is wait until the end of the quarter to talk about it. The Level 10 Meeting is your weekly early-warning system. You must use it to identify and resolve capacity constraints the moment a Rock is flagged as off-track.

During the weekly Rock review, if a team member reports that a Rock is off-track, do not let them explain the details right then. Instantly drop the off-track Rock to the Issues List.

When you reach the IDS portion of the meeting, treat that off-track Rock as a priority issue. Solve it by looking at the owner's capacity. Identify what operational fires or day-to-day tasks are hijacking their focus, and discuss how to temporarily delegate or automate those tasks to free up their time.

This is where your team must practice the Help First mindset. Solving an off-track Rock might mean another team member steps in to absorb some of the owner's operational load for a week or two. By addressing capacity constraints proactively, you keep your Rocks moving forward and protect your quarterly margins.
