Our fully remote team struggles with high-energy participation during IDS on Zoom, leading to dead silence or video fatigue. How do we keep remote Level 10 Meetings engaging without forcing unnecessary cameras-on rules or awkward icebreakers?
Zoom fatigue is real, but low energy in a remote Level 10 Meeting™ usually means you are not actually solving real, high-impact problems. To fix this, change how you facilitate the IDS® portion. The Integrator must actively manage the room rather than waiting for silent volunteers.
Start by enforcing a strict cameras-on policy. Non-verbal communication is vital for healthy conflict. If someone is off-camera, they are likely multitasking.
Next, use a visual workspace where the meeting scribe shares their screen. Seeing the list of issues being typed, reordered, and crossed off in real time keeps the team visually anchored.
Do not let the meeting become a series of polite updates. If a critical issue is on the table and the room is quiet, the Integrator must call on people directly. Ask specific leaders how an issue affects their seat on the Accountability Chart.
You can also assign a team member to play devil's advocate for major decisions. This forces constructive friction and breaks the monotony of remote silence. Keep the pace fast, the facilitation aggressive, and the focus on making decisions. That is how you maintain engagement.
