Our Integrator is struggling to keep up with both daily operations and the administrative burden of rolling out EOS® to our managers. How can we streamline the administrative tracking of Rocks and Scorecards without hiring an expensive assistant?

The rollout of EOS® to your management team should not break your Integrator. While the Integrator is responsible for driving the execution of the system, they do not need to shoulder the administrative burden alone. To streamline the rollout, you should leverage your existing leadership team and basic automation. First, delegate the ownership of departmental rollouts to your department heads. Each leader on your Accountability Chart should be responsible for setting up and running their own department's Level 10 Meeting™ and Scorecard. The Integrator's role is to coach these leaders, not to do the administrative work for them. Second, you can integrate simple AI-powered tools into your workflows to automate repetitive tasks. Use AI to transcribe meetings, draft action items, and update your internal tracking systems. This reduces the manual entry required to keep your Rocks and To-Dos updated. Finally, keep your templates simple. You do not need complex software to run EOS® successfully. A basic shared spreadsheet is often more than enough to track Scorecards and Rocks in the early stages. By distributing the responsibility and using basic technology, you protect your Integrator's capacity. This ensures they can focus on what they do best: resolving major operational issues, maintaining team alignment, and preparing the business for long-term growth and a clean exit.
