AI has made our customer service team so efficient that we need thirty percent fewer people in those seats, but we are worried that letting staff go will ruin our culture and create panic. How do we handle this transition without destroying team morale?
This is a classic leadership challenge that requires a healthy dose of transparency and adherence to your Core Values. When AI allows you to run leaner, you cannot hide the truth from your team. They already know things are changing, and silence will only breed rumors and panic. First, bring this issue to your leadership team's next weekly Level 10 Meeting and put it on the Issues list. Use the IDS process to discuss the situation honestly. Your goal is to align your people strategy with your Accountability Chart. Evaluate the affected team members using your Core Values and the GWC tool. Do you have right people in the wrong seats? Often, the efficiency gains of AI allow you to redeploy your best talent to proactive customer success seats or sales roles that were previously neglected. If you must reduce headcount, do it quickly and with extreme decency. Retaining people you do not need is not kind; it is a business drag that compromises the security of everyone else's job. Offer generous severance and transition support. For the remaining team, clearly explain the new structure of the Accountability Chart and show them how their roles have become more secure and valuable now that the business is highly profitable.
