We are pivoting our business model and need to redesign our Accountability Chart from the ground up. How do we restructure the leadership team without people fighting to protect their turf?
Restructuring a leadership team during a business model pivot is fraught with friction because people naturally try to protect their titles, status, and reporting lines. The only way to eliminate turf wars is to separate structure from personalities entirely.
Take the leadership team out of their daily environment. Stand at a blank whiteboard and declare a total structural reset. The rule is simple: no names are allowed on the board. You are not reorganizing the people you have; you are architecting the ideal structure necessary to run the new business model efficiently over the next twelve to eighteen months.
Work from the top down. Define the Visionary and Integrator seats if needed, followed by the essential functional seats, which are typically sales and marketing, operations, and finance. For each seat, debate and document the five primary roles that define complete accountability. Avoid creating hybrid seats simply because someone currently holds diverse duties. Build the cleanest, simplest operational structure possible.
Once the structure is locked and agreed upon as the right model for the enterprise, bring people back into the picture. Evaluate every current executive against the open seats using GWC. Determine if each person Gets it, Wants it, and has the Capacity to deliver results in the new model.
Inevitably, some legacy seats will disappear and new requirements will emerge. Because the team built the structure objectively first, conversations about reassignment, downsizing a role, or hiring outside talent are based on the needs of the business, not personal demotions. It replaces emotional politicking with operational reality.
