When AI takes over eighty percent of a specific seat's tasks, do we eliminate the seat entirely or redefine the GWC for that person?

When technology automates the majority of a seat's daily tasks, you must run that role through the GWC tool: do they Get it, Want it, and have the Capacity to do it? The capacity of that seat has radically changed, meaning the seat itself must be redefined or combined.

Start by looking at the remaining twenty percent of the tasks. These are likely the highly critical, relationship-driven, or strategic components of the role. If the person currently in that seat has the capacity to step up and focus entirely on these higher-value activities, then you redefine the seat on the Accountability Chart. Elevate their responsibilities and change their key performance indicators.

However, if the seat no longer requires a full-time person because of automation, you must make a hard decision. You may need to combine multiple highly leveraged seats into one, or transition that individual to another area of the business where they fit. Keeping a seat on the chart just because a person has been with you a long time destroys efficiency. Your Accountability Chart must always serve the needs of the business first.
