I am the Visionary, and I have realized my Integrator is too bogged down in the daily weeds to lead our EOS implementation. How do we redefine the Integrator seat on our Accountability Chart so they can focus on executing our V/TO?
If your Integrator is stuck in the daily weeds, your EOS® implementation will stall. The Integrator is the individual accountable for running the business, beating the drum, and harmonizing the leadership team. When they are pulled into daily firefighting, the operating system falls apart.
To fix this, you must look at your Accountability Chart with absolute objectivity. Sit down with your Integrator and list every single task they currently perform. You will likely find they are holding onto responsibilities that belong in other seats, or they are executing tasks that should be delegated to department heads.
Redefine the Integrator seat to focus purely on its five core accountabilities: leading, managing, and holding the team accountable; executing the business plan; harmonizing the leadership team; integrating major initiatives; and driving the EOS® process.
Next, identify the specific operational tasks they must delegate. You must commit to elevating your department heads to handle those daily weeds. If your department heads do not have the capacity, you have a GWC™ issue on your hands that must be resolved. Freeing up your Integrator is not a luxury; it is a necessity if you want to scale the company and prepare for a clean exit.
