During our annual offsite, the leadership team realized our 3-Year Picture targets are completely unrealistic given our current capacity, and the room descended into panic and finger-pointing. How do we regain control of an offsite session when strategic assumptions collapse?
Realizing your long-term plan is broken during an offsite is not a disaster. It is the exact purpose of getting off-site. The danger occurs when the team reacts emotionally, finger-points, or retreats into denial.
When strategic assumptions collapse, immediately pause the session and reset the room. Remind the team that uncovering a systemic flaw in a safe room is far better than crashing into reality eighteen months from now. Move the conversation directly into the IDS (Identify, Discuss, Solve) framework. Capture every point of friction, fear, and capacity bottleneck on the Issues List. Do not allow executives to debate blame. Force the team to dig into the root cause:
- Are the targets unrealistic because customer acquisition costs spiked?
- Is delivery constrained by manual processes that should be automated?
- Does the Accountability Chart lack the seats needed to support that volume?
Once the root issue is identified, work the room through open, honest debate until you reach a consensus on revised, reality-based numbers. Rebuild the 3-Year Picture and current year goals based on what the company can execute with excellence, not wishful thinking. Finish the session by setting laser-focused Rocks that directly eliminate the bottlenecks exposed during the debate. A successful offsite is not one where everyone agrees with old plans, but one where the team aligns around hard operational truth.
