We recently had a breach of confidentiality on our leadership team regarding compensation details, and now trust is completely broken, resulting in total silence and guardedness during our strategic discussions. How do we rebuild vulnerability-based trust and get back to healthy, honest conflict?
A breach of confidentiality is a direct hit to the foundation of your leadership team. Without trust, you cannot have healthy, unfiltered conflict, and without conflict, you cannot get genuine commitment or accountability.
You cannot sweep this under the rug or pretend it did not happen. You must address the breach head-on in your next session. If you know who leaked the information and it was a violation of your core values, you must remove that person from the team. Tolerating a core values violator destroys trust instantly.
If the source is unknown or has been addressed, you must hold a dedicated session to rebuild your team dynamics. Focus on rebuilding vulnerability-based trust. Have the team share personal histories or complete exercises that foster empathy and connection.
Re-establish the ground rules for your leadership team, specifically defining what stays inside the room. Every member must recommit to these rules. It will take time, but by consistently holding the line on confidentiality and modeling vulnerability yourself, you can slowly restore the psychological safety your team needs to function.
