We recently terminated a toxic executive who held significant sway over the business, and the remaining leadership team is rattled, anxious, and hesitant to speak openly. How do we quickly rebuild cohesion and trust in the room?
Removing a powerful, toxic leader leaves a psychological vacuum. Even when the termination was completely justified, the remaining executives often feel unsettled, wondering who is next or whether their own mistakes are being cataloged. You must address this anxiety directly and quickly.
In your very next Level 10 Meeting, address the elephant in the room immediately during the segue. Be direct and transparent about why the change was made, focusing on alignment with Core Values and long-term business health without disparaging the departed individual. Reiterate your commitment to the team in the room and clarify that the move was made to protect the culture, not destabilize it.
Open up the Accountability Chart right away. Show exactly how the departed leader's five core roles are being temporarily absorbed and what the plan is for permanent replacement. Ambiguity breeds fear; clear structure eliminates it.
Give the team permission to process the fallout. Ask each leader to share their biggest concern about the transition and capture those concerns as issues on the Issues List. Work through them systematically during IDS. When executives see that their operational burdens and emotional reactions are being addressed openly, trust begins to heal. Reinforce your shared vision from the V/TO and lean heavily into your weekly meeting pulse to restore execution momentum.
