Our Integrator has become the default owner for half the measurables on our Scorecard because departmental leaders claim those numbers cross multiple functional seats. How do we reassign those orphan metrics back to functional leaders on the Accountability Chart?

Using your Integrator as an operational dumping ground for orphan Scorecard numbers destroys accountability. Integrators manage harmony, execution, and cross-functional integration across the leadership team, but they cannot personally execute or control daily operational workflows. When an Integrator owns numbers like customer onboarding cycle time or invoice dispute rates, the department leaders responsible for the work stop paying attention.

To fix this, map every orphan metric back to the single Accountability Chart seat where the primary work takes place or where the root breakdown initiates.

Follow this three-step assignment process:
- Identify the initiating seat: In cross-functional processes, assign the metric to the leader who controls the input. If customer onboarding delays stem from incomplete sales handoffs, the sales seat owns onboarding initiation speed.
- Focus on the ultimate deliverable: If invoices are disputed due to billing errors on project milestones, the operations seat owns billing dispute percentages because they generate the milestone data.
- Eliminate shared ownership: Refuse to allow dual names or department committee labels on the Scorecard. Exactly one leader reports the number every week.

If a functional leader argues that they rely on another department to hit their target, remind them that their job on the leadership team is to work across seats to drive results. When their metric goes red, they do not suffer alone. They bring the cross-functional barrier to the Level 10 Meeting Issues List and solve it with their peers using IDS. Free your Integrator to lead the team, not manage an overflowing list of orphan numbers.
