I am preparing to sell my company in two years, but my name is still listed next to four critical measurables on our weekly Scorecard. What is the process for reassigning founder-owned Scorecard numbers across the Accountability Chart to eliminate owner dependence?
If a prospective buyer reviews your weekly Scorecard and sees the owner's name attached to revenue generation, critical client deliveries, or cash management, they will heavily discount their valuation or mandate an onerous multi-year earnout. Founder-owned Scorecard metrics are direct evidence of severe owner dependence.
To decouple yourself from these numbers, follow a structured delegation sequence rooted in the Accountability Chart:
First, inspect the five core roles for each seat on your Accountability Chart. Identify the exact leadership seat where the measurable naturally belongs. If the seat does not exist, you have an structural gap that must be resolved before you can exit.
Second, evaluate the candidate in that seat using the GWC™ framework. Do they get the measurable, do they genuinely want full accountability for the outcome, and do they possess the capacity and skill to hit the weekly target? If they do not pass GWC™, you must train, reassign, or replace them.
Third, transition the metric across a sixty-day runway. For the first thirty days, you co-review the underlying weekly activity while teaching your operational logic. By day sixty, remove your name completely. The new seat owner must stand before the team in the Level 10 Meeting™ and own the target. Your job shifts to inspecting their system rather than driving the number.
