Our leadership team has been running on EOS® for six months and we want to roll it out to our departmental managers. How do we know if our leadership team mastery of the tools is strong enough to support a company-wide rollout?

Rolling out EOS® to your departments too early is a common trap that leads to confusion and resistance. Before you cascade the tools down, your leadership team must pass a strict readiness test. You cannot teach what you have not mastered.

First, your leadership team must be consistently completing eighty percent or more of your quarterly Rocks. If you are still struggling to hit your own targets, you do not have the operational discipline to coach others.

Second, your weekly Level 10 Meeting™ must be highly effective, consistently scoring an eight or higher on your end-of-meeting rating. The meeting must start and end on time, and your team must be actively resolving hard issues during IDS®.

Third, your Accountability Chart must be completely stable. If you are still actively shifting seats, redefining roles, or dealing with major GWC™ issues at the leadership level, cascading will only amplify that instability down the line.

Finally, every member of your leadership team must be a unified advocate for the system. If even one leader is quietly resisting the tools, their department will sense it and resist as well. Once you have sustained these standards for two consecutive quarters, you are ready to introduce the tools to your managers.
