How much raw financial and operational data do we actually need to bring into the room on our first session day, and what happens if our leadership team arrives with conflicting numbers?

For your first Focus Day, you do not need perfect, polished spreadsheets. In fact, if you wait until your financial reporting is flawless, you will never start. I only need you to bring your current organizational chart, any existing strategic plans, and a basic understanding of your current financial position. If your leadership team arrives with conflicting numbers, that is actually valuable diagnostic data. It proves that you do not have a single source of truth and are likely operating on assumptions rather than hard facts. During our initial sessions, we will expose these discrepancies and begin building a simple Scorecard that tracks the critical metrics of the business. We will define exactly who is responsible for tracking each number and how that data is collected. Do not let messy books or unorganized operational data delay your engagement. We will fix those structural issues as we build your operating system. Bring the raw, imperfect information you currently have, and be prepared to be completely honest about where the gaps are. We will use the tools to bring order to the chaos.
