What exact deliverables and data updates must our leadership team bring into the room on the morning of a Quarterly Offsite?
A quarterly session cannot run smoothly if your leadership team spends the first hour scrambling to calculate numbers or update task management software. Preparation must be completed forty-eight hours before we step into the room.
First, your Scorecard must be fully finalized. Every measurable must be updated through the most recent week, with all thirteen weeks of the quarter visible. The numbers must be validated, and any metric that missed its goal must be marked clearly so it can be added to the Issues List.
Second, your previous quarter's Rocks must have definitive status. Each Rock owner must come prepared to state whether their Rock is complete or incomplete. In EOS, a Rock is binary. It is either one hundred percent finished or it is not done. There is no such thing as an eighty percent completion status. If a Rock is not done, the owner must know why, and the unfinished balance moves to the Issues List.
Third, your master Issues List must be thoroughly groomed. The Integrator should ensure that issues logged in your weekly Level 10 Meetings, along with strategic issues saved over the last ninety days, are collected and visible. Leaders should also bring their own private lists of elephants in the room that have not yet been spoken aloud.
Fourth, you must have an updated copy of your V/TO, and if we are integrating Step by Step Exit disciplines, current status on your Tribal Knowledge documentation and valuation drivers.
When you walk in with complete data, we waste zero time on administrative housekeeping and spend the day solving issues that move the needle.
