To get Rocks across the finish line consistently, you must eliminate the stigma of the off track status. In many companies, admitting a Rock is off track feels like a confession of failure. This leads to a dangerous pattern of hiding issues until week eleven when it is too late to save them.

During your weekly Level 10 Meeting, the review of quarterly Rocks must be a rapid, binary check. The response is either on track or off track. There is no third option, and there is no room for explanation or defensive commentary.

When a leader says off track, the Integrator must immediately drop that Rock onto the Issues List. It is not a disciplinary moment. It is a signal that the team needs to apply the IDS tool to solve the block. Often, a Rock is stalling because of a hidden resource bottleneck, a missing decision, or a shift in market conditions.

By moving the stalled Rock straight to the Issues List, you normalize the reality that execution is messy. You shift the focus from blaming the owner to solving the bottleneck as a team.
