Our weekly Scorecard has ballooned to over twenty-five metrics because every time we have an issue, we add a new line item. How do we prune our Scorecard back to the essential five to fifteen numbers without losing visibility into critical operational areas?
A Scorecard with twenty-five metrics is not a scorecard, it is a spreadsheet of noise. When you try to track everything, you end up watching nothing. This bloated data often happens because your leadership team uses the Scorecard to manage daily departmental activities instead of the high-level pulse of the business. To prune your Scorecard back to the EOS® standard of five to fifteen numbers, you must push tactical metrics down to departmental scorecards. Every department, from sales to operations, should have its own weekly scorecard reviewed in their respective departmental meetings. The leadership team Scorecard should only contain the vital signs of the entire organization. To filter your metrics, ask of each number: if this metric goes red, does it require the attention of the entire leadership team, or can it be handled within a single department? If it can be handled within a department, move it there immediately. Additionally, ensure every metric on the leadership Scorecard is a true leading indicator that predicts future results. By migrating tactical metrics to departmental scorecards, you keep your leadership team focused on strategic oversight while maintaining complete operational visibility across the organization, making your operations highly scalable.
