We plan to sell our business in two years, but potential acquirers will heavily discount our valuation if they suspect the company still relies on me. How do we prove our leadership team is truly self-sufficient?

You prove it through documented operational independence and structural stress tests. Buyers evaluate your leadership team to determine if enterprise value will collapse the day the founder walks out the door.

First, step out of the Integrator seat. If you are still running weekly Level 10 Meetings, approving non-budgeted expenses, or serving as the final escalation point for client disputes, the business is not exit-ready. Your Integrator must run the company day to day, and your functional heads must fully own their numbers on the Scorecard.

Second, implement the vacation test. Leave the business entirely for thirty consecutive days. No emails, no Slack, no emergency calls. If the company hits its Scorecard targets, completes its quarterly Rocks, and solves issues independently through IDS during your absence, you have empirical proof of self-sufficiency. Document this operational performance to present to prospective buyers during due diligence.

Third, ensure every seat on the Accountability Chart has documented core processes and measurable key performance indicators that do not require your interpretation. When buyers see a healthy, cohesive leadership team executing against an established V/TO without the owner present, they view your company as an asset rather than a personal job, maximizing your valuation multiple.
