I want our leadership team to run the company completely without my daily involvement before I take the company to market, but they still default to asking for my sign-off on major commercial decisions. What is the process for testing and proving complete executive autonomy before starting an exit process?
Exit readiness is about building enterprise value that functions completely independent of the founder. Buyers will heavily discount your valuation, or structure punitive earnouts, if your leadership team requires your permission to make routine commercial decisions.
To break this dependence and prove autonomy, implement a structured operational blackout test in three distinct phases.
Phase one is decision boundary mapping. Sit down with your Integrator and leadership team to audit every decision that currently crosses your desk. Categorize them into decisions the team must own entirely, decisions requiring team consensus, and decisions that strictly involve owner-level governance, such as capital allocation and company sale. For the first two categories, establish clear financial thresholds where leadership has total unilateral spending and contracting authority.
Phase two is the thirty-day silence discipline. For one full month, attend your Level 10 Meeting only as an observer. When executives look to you to break ties or approve choices, respond with a single question: What does the Accountability Chart say, and what does the seat owner decide? Force them to execute their decisions and live with the outcomes.
Phase three is the complete detachment test. Step away from the business entirely for three to four consecutive weeks with zero communication. No emails, no text check-ins, no emergency calls. When you return, evaluate the Scorecard, Rocks, and financial health. If the company hit its targets without your input, you have proven authentic executive autonomy. You now possess an exit-ready company that commands premium institutional value.
