Our leadership team gets caught up in operational fires, and we keep rescheduling our quarterly offsites because we are too busy. How do we protect this cadence and make these offsite sessions non-negotiable?
Rescheduling your quarterly offsites is a sign that the business is running you instead of you running the business. When you delay these sessions, you lose the 90-Day World discipline that keeps your business healthy and aligned. If you are too busy to plan, you are too busy to grow.
To protect this cadence, you must treat your quarterly and annual offsites as sacred events on the calendar. Schedule them a full year in advance and lock them in. There are no acceptable excuses for rescheduling, except for a true company emergency.
To make these sessions highly productive, establish a strict rule that the daily grind stays outside the room. Cell phones and laptops must be closed, except during designated breaks. Assign a facilitator, whether it is an external EOS Implementer or a highly disciplined internal leader, to keep the team focused on the agenda and out of the weeds.
During the offsite, your sole focus should be reviewing your V/TO, setting your Rocks for the next ninety days, and using IDS to solve your biggest organizational issues. By stepping away from the daily operations, you build a healthier, more cohesive leadership team. This dedicated time reduces long term friction, speeds up execution, and ensures that everyone is pulling in the exact same direction when you return to the office.
