We promoted our top-performing salesperson to Head of Sales on the leadership team, but they are struggling to manage people and company-wide sales numbers are dropping. How do we fix this seat mismatch without losing our best producer?
Promoting an elite producer into a sales leadership seat is the most common self-inflicted wound in growing businesses. Closing deals and leading a team are completely different skill sets. When you promote your best salesperson, you usually lose your top revenue generator and gain an anxious, ineffective manager.
Assess this leader candidly against the Head of Sales seat on your Accountability Chart. The primary role of a sales leader is not closing deals; it is Leading, Managing, and creating Accountability (LMA), hiring and developing talent, building repeatable sales processes, and driving pipeline predictability. If they do not Get, Want, or have the Capacity for those roles, leaving them in the seat will poison the department.
Address the issue directly through a transparent, private conversation. Do not treat the shift as a punitive demotion. Frame it as aligning their unique talents with where they generate the highest value for the company and command the highest personal income.
Create a premier commercial individual contributor seat on the Accountability Chart, such as Enterprise Account Director or Strategic Partnerships Lead. Ensure their compensation plan allows them to earn equal to or more than executive leadership through direct production. Meanwhile, initiate a search for a true Sales Manager who excels at coaching, pipeline discipline, and metric tracking.
If the individual insists on the leadership title due to status or ego despite failing in the management seat, you have an alignment problem that must be resolved. Never compromise the execution of the entire team to protect one person's pride.
