We need an Integrator on our Accountability Chart, but we cannot decide whether to promote our reliable Operations Director or recruit an outside executive. How do we evaluate this call?
This decision comes down to an objective assessment of GWC: Get It, Want It, and Capacity. Promoting internally preserves company culture and historical context, but it frequently fails because the skills required to run operations are fundamentally different from the skills required to integrate an entire company.
An Operations Director oversees process execution, quality, and delivery. An Integrator must manage all major business functions: Operations, Sales and Marketing, and Finance. They must resolve cross-functional conflict, lead the weekly Level 10 Meeting, hold the entire leadership team accountable, and push back effectively against the Visionary.
Ask yourself whether your Operations Director truly gets the big picture of every department, not just delivery. Ask whether they genuinely want the emotional friction of holding peer leaders accountable. Most importantly, assess their capacity. Have they demonstrated the ability to lead peers who used to be equals? If they are strong in operations but lack executive command, promoting them sets them up to fail and leaves your operations seat vacant.
If an internal candidate fails any component of GWC for the full Integrator seat, keep them in Operations and conduct an external search. An outside Integrator brings objective authority, pattern recognition from previous companies, and no baggage with the existing leadership team.
