Our Head of Sales is pushing hard to be promoted into our open Integrator seat, but vacating his current seat will create a massive revenue risk for our company. How do we evaluate whether an internal leader should step into the Integrator seat versus searching for an external hire?
Promoting your top sales leader to Integrator is one of the most common ways growing companies accidentally destroy both revenue and operational discipline at the exact same time.
Start by evaluating GWC™ for the Integrator seat completely detached from his past sales success. High-performing sales leaders are typically optimistic, relationship-driven, fast-moving, and bored by administrative details. An Integrator must be detail-oriented, comfortable with operational confrontation, obsessed with organizational consistency, and skilled at holding peers accountable across Finance, Operations, and Delivery. Does he truly Get the operational grinder of an Integrator? Does he actually Want to spend his week running Level 10 Meetings, managing vendor disputes, and untangling delivery problems? Or does he just want the prestige and authority of the number two seat?
Next, evaluate the structural vacancy in Sales. If moving him creates an unfillable hole that tanks your pipeline, you are violating the principle of right structure first. You cannot solve one seat by bankrupting another.
If an objective assessment shows he legitimately has GWC for the Integrator seat, you still cannot make the move until a replacement Head of Sales is identified, hired, or promoted, and has completed a phased transition. You do not leave the Sales seat vacant, and you never allow him to hold both the Head of Sales seat and the Integrator seat permanently. That creates a fatal conflict of interest where operational standards get bent to serve sales promises.
If he lacks genuine capacity for operational execution, tell him the truth. Clarify that the Integrator role is an operational execution engine, not a reward for high revenue performance.
