We are trying to build our leadership team, but we are torn between promoting our loyal, long-term managers who know our systems or hiring seasoned outside executives who have operated at a much larger scale. How do we make the right choice?

Building a leadership team requires balancing institutional knowledge with fresh, scalable capability. There is no one-size-fits-all answer, but you must evaluate every candidate against the requirements of your Accountability Chart.

Start by assessing your internal managers using the GWC tool. Do they have the actual capacity to lead, manage, and hold people accountable at the executive level? Promoting a great manager who is an exceptional tactician but lacks strategic vision often results in losing a great manager and gaining a mediocre executive.

If your internal team meets your Core Values and GWCs the seat, promoting from within is always the preferred route. It boosts company morale and preserves your unique culture.

However, if your business is scaling rapidly and your internal managers lack the experience to navigate complex operations, you must look outside. An outside hire brings proven playbooks and the experience of having already solved the problems you are currently facing.

When hiring externally, prioritize cultural alignment above all else. A brilliant executive who does not fit your Core Values will quickly alienate your team and stall your progress. Whether you promote or hire, ensure every leader is fully aligned on your V/TO.
