I am planning to add an Integrator seat to my Accountability Chart so I can elevate to Visionary. Should I promote my high-performing Operations Manager who knows our systems, or hire an external executive with scale experience?

When adding an Integrator to your Accountability Chart, you must design the ideal seat before looking at any names. Write down the five major roles of the Integrator seat. These typically include running daily operations, harmonizing the leadership team, driving accountability, executing the business plan, and cross-functional integration.

Once the seat is defined, evaluate both candidates using GWC. Does your internal Operations Manager truly get, want, and have the capacity for this executive level seat? Promoting from within is excellent for cultural continuity, but running daily tasks is different from driving strategic accountability. Often, a great manager gets and wants their current seat, but lacks the strategic capacity to manage peer leaders or hold the Visionary accountable.

If you are preparing the business for a clean exit, an external hire who has successfully scaled and exited a company before can bring massive value. They understand what buyers look for and know how to professionalize operations quickly. However, they also carry culture risk.

If your internal manager does not fully GWC the Integrator seat, do not force them into it. Keep them in their current seat where they excel, and run a rigorous external search. Your exit value depends on having the absolute right person in this critical seat.
