I am currently holding both the Visionary and Integrator seats on our Accountability Chart, but growth has stalled because I cannot focus on strategy. How do I know whether to hire an outside Integrator or elevate someone internally to run daily operations?
Elevation from within preserves institutional knowledge and cultural buy-in, but only if the candidate passes GWC for the Integrator seat: do they truly Get it, Want it, and have the Capacity to hold their peers accountable? Most internal promotions fail because an owner elevates their best department manager. This creates a vacuum in operations and places someone who craves peer approval into a role that requires absolute operational discipline. An external hire brings proven pattern recognition and standard operating discipline, but they carry a high rejection rate if your leadership team resents an outsider holding them accountable.
Before looking outside, define the five major roles of your Integrator seat on the Accountability Chart. Look at your leadership table objectively. Does anyone already naturally orchestrate cross-functional execution and run productive meetings without you? If not, look outside. When interviewing external candidates, do not hire for industry expertise. Hire for execution capability, operational rhythm, and chemistry with your Visionary style. Most importantly, do not hire an Integrator until you, as the Visionary, are genuinely ready to let go of the operational vine and submit to their execution process.
