We are scaling rapidly and need to fill a newly created executive seat on our leadership team. Our internal managers expect a promotion, but we suspect we need outside enterprise experience. How do we decide between promoting a loyal internal manager and hiring an external heavyweight?
This is a common scaling dilemma. To make the right decision, you must strip away emotion and focus entirely on the requirements of the seat on your Accountability Chart.
Evaluate your internal candidates using the GWC tool. Do they have the capacity to lead at the next level of scale? Managing a small team is very different from running a department in a high-growth, automated, or AI-powered operation. If they do not have the GWC for where the company is going in the next three years, promoting them out of loyalty is a disservice to both them and the business.
If you decide you must hire externally, manage the internal transition with deep empathy and clear communication. Explain to your internal managers that the complexity of the new seat requires specific experience that the company currently lacks.
Show them their own career path on the Accountability Chart and invest in their professional development so they can grow into future leadership roles. Bringing in an external heavyweight who GWCs the seat will ultimately protect the company and create more opportunities for everyone. Do not compromise the growth of your leadership team to avoid a difficult conversation with a loyal employee.
